Challenge

  • Standard stock synchronization did not distinguish between sellable batches and near-expiry inventory.
  • Warehouse pickers could select the wrong batch despite sufficient available stock.
02

Environment

  • Internal ERP and WMS with batch and expiry records.
  • Shopee, Lazada and direct-to-consumer orders.
03

Intervention

  • Designed FEFO-based picking rules using expiry and batch metadata.
  • Created quarantine and channel-specific sellability controls.
  • Added checks that prevent unsupported inventory batches from being released into marketplace stock.
04

Outcome

  • Marketplace availability aligned with internal batch-level stock restrictions.
  • More consistent picking and traceability for expiry-sensitive products.
